In 1776, Adam Smith introduced the concept of the “invisible hand” in The Wealth of Nations. With this metaphor, he described how, in a free market, the pursuit of individual gain could, without central coordination, generate collective benefit (Smith, 1776). It was a powerful idea: private interest, guided by competition, ultimately serving society as a whole.

That principle now collides with a different reality: the digital invisible hand. Markets are no longer shaped by a plurality of actors but by a small number of global technology corporations with the capacity to influence behavior, set standards, and direct the trajectory of artificial intelligence at an unprecedented scale.

Smith’s invisible hand relied on dispersed economic power and an equilibrium that emerged from diversity. The digital invisible hand, by contrast, is concentrated in highly visible centers of decision-making. These hubs accelerate innovation while accumulating economic, political, and cultural influence, reshaping the balance of power in ways that bypass the structures of nation-states. Karl Polanyi, in The Great Transformation (1944), had already warned of the risks that arise when markets become detached from social and political institutions. In the digital era, that detachment takes the form of corporate infrastructures operating globally with limited oversight.

A Critical Creative Juncture

Skepticism toward digitalization and artificial intelligence is increasingly visible in public and professional debate. Some fear dystopian futures in which machines displace human judgment; others highlight the erosion of autonomy in societies governed by opaque algorithms. Concerns also grow around the scale of digital infrastructures and the concentration of power they embody. These are not abstract anxieties but reflections of lived experience in an environment where technological change moves faster than collective capacity to govern it.

The digital invisible hand is inevitable. Earlier industrial revolutions unfolded over decades; this one advances in cycles measured in months or even weeks. Generative AI, until recently experimental, is already reshaping industries, while automation and predictive systems influence daily life at every level. Ignoring this acceleration risks irrelevance; embracing it without scrutiny risks subordination to dominant actors.

The struggle for digital supremacy is commercial, but its implications extend far deeper: societies risk being governed by infrastructures they did not design and cannot easily regulate.

The Digital Invisible Hand Pulls Us All

The “digital invisible hand” does not operate at a distance; it manifests in everyday life. It draws us—often without conscious choice—toward a center where artificial intelligence becomes the unavoidable medium for decisions, transactions, and relationships. Algorithms that anticipate preferences, platforms that mediate interactions, and digital infrastructures that sustain the global economy all contribute to a silent force that moves individuals and institutions alike.

Research in Nature Human Behaviour (2024) highlights that trust in AI systems is a critical factor in adoption, while distrust may slow diffusion but rarely prevents it. The World Economic Forum (2022) warns that without universal AI literacy, societies risk lacking the critical capacity to understand or govern these transformations. Meanwhile, the long-debated idea of technological determinism underscores the sense of inevitability—the belief that social progress is driven by technical innovation and that advancement cannot be resisted.

Empirical evidence reinforces this impression. A global bibliometric study (2023) shows that artificial intelligence is now present in more than 98% of academic disciplines. In the corporate domain, recent research (Soomro et al., 2025) demonstrates that AI adoption within SMEs enhances not only economic performance but also social and environmental outcomes, provided that leadership and strategic vision are in place.

In this light, the digital invisible hand functions as a gravitational field, pulling individuals, companies, and societies toward a center where AI becomes the default infrastructure. The question is no longer whether artificial intelligence will be used, but how relationships with it will be governed—whether inevitability turns into uncritical subordination or into conscious integration.

Practices that Open New Possibilities

The trajectory of artificial intelligence cannot be reduced to concentration of power and corporate rivalry. In parallel, practices of openness have emerged that have had a decisive influence on the field. One of the most emblematic is the release of code when research or development reaches an impasse. Rooted in the culture of open source, this practice allows broader communities to contribute new perspectives and generate breakthroughs that closed systems rarely achieve.

The results are well documented. Research at the MIT Media Lab has shown how frameworks such as TensorFlow and PyTorch became global infrastructures because they were adopted, expanded, and adapted by thousands of institutions, creating a collective momentum impossible to replicate in isolation (MIT Technology Review, 2021).

The Harvard Business School Digital Initiative (2022) emphasizes that open collaboration multiplies economic value, as a single model can be reinterpreted and reused across fields such as healthcare, education, and energy, leading to innovations with expansive effects.

At the Oxford Internet Institute, scholars point out that openness also plays a social and political role by enabling external scrutiny. When algorithms and datasets are accessible, researchers and regulators can identify bias, anticipate ethical risks, and evaluate ecological costs. Transparency, in this sense, is not peripheral but structural to legitimacy.

The Cambridge Centre for the Future of Intelligence (CFI) frames distributed collaboration as a cultural practice in its own right. Sharing methodologies and results broadens the range of technological trajectories and prevents the future of AI from being confined to a limited number of corporate or geopolitical actors.

Kate Crawford, in Atlas of AI (2021), makes this clear by showing that artificial intelligence is embedded in ecological, political, and cultural systems. Openness and collective collaboration reveal this broader truth: AI can evolve through distributed networks where value is created and shared in more inclusive ways.

Leadership Lessons from Open AI Practices

The open-source ethos in artificial intelligence offers a revealing analogy for leadership in the digital age. When technological development stalls, releasing code allows wider communities to unlock progress. Organizational leadership faces an equivalent challenge. Hierarchical models designed for control and stability often fail when confronted with rapid change. Overcoming these impasses requires leaders willing to create spaces for collaboration, share responsibility, and engage distributed intelligence across teams and networks.

Frameworks like TensorFlow achieved global impact because they became platforms embraced and extended collectively. Leadership in the AI era will be stronger when it resembles a platform rather than a pyramid—authority measured less by the centralization of decisions and more by the capacity to design environments where collective creativity can flourish and align with shared goals.

This parallel points toward a model of leadership that values inclusion and transparency as strategic assets. In a context where technology evolves faster than regulation, leaders who enable participation, practice openness, and cultivate iterative learning will be better prepared to guide organizations and societies through complexity.

Toward a Conscious Relationship with Technology

Smith’s invisible hand was grounded in trust in markets. The digital invisible hand compels us to reconsider our trust in technology and in those who govern it.

Its advance cannot be stopped, but the relationship societies choose to establish with it can be shaped. The central leadership challenge of the twenty-first century is to orient artificial intelligence toward a future that is sustainable, inclusive, and genuinely human. Meeting that challenge demands political imagination, cultural responsibility, and ethical clarity.

Technology will continue to evolve and reinforce itself. The decisive question is whether societies can advance in parallel—in consciousness, responsibility, and capacity to govern—so that the digital invisible hand does not dictate the future, but becomes a force consciously integrated into it.
